Festival Production and Multi-Day Operations: Kalaluha's Field Notes

A single-night show is a sprint. A festival is a campaign. The skills overlap, but the operational logic is different: what works for one adrenaline-fuelled evening breaks down when the site must wake up, perform and reset day after day. Kalaluha's clearest education in this came through our Sri Krishna Janmashtami productions with ISKCON at KTPO Whitefield, staged in both 2024 and 2025 with Jana Small Finance Bank as title sponsor: full-day devotional programmes running Vedic chants, culturals, performances, midnight arati, abhishekam and annadana for thousands of devotees.

Multi-day means managing energy, not just logistics

The first resource a multi-day operation exhausts is not power or budget. It is people. A crew that pushed through an eighteen-hour show day cannot repeat it indefinitely, and quality decays quietly before it fails loudly: cues get slower, checks get skipped, tempers get shorter.

Plan crew rhythm the way you plan the programme. Staggered shifts, real rest windows, and a roster deep enough that no single person is irreplaceable across every day. The production manager's discipline matters most here: the same person cannot call every hour of a multi-day event and stay sharp. Build seconds-in-command and actually hand over to them.

Feeding and hydrating the crew is operational planning, not kindness. At a production that itself runs annadana for devotees, the principle extends naturally backstage: people who are looked after look after the show.

The site must reset, every day

Overnight is when a multi-day event is truly produced. Waste cleared, toilets serviced, grounds repaired, gear checked, consumables restocked, and everything verified before gates reopen. Whatever the site looked like at close, it must look intentional at open. Audiences forgive a tired crowd. They do not forgive a tired venue.

Build an overnight checklist and assign it an owner. Technical checks deserve their own pass: a rig that performed perfectly on day one has now spent a night outdoors, and assuming continuity is how day two develops mysteries. Weather adds urgency in Bengaluru, where a dry build can meet a wet second morning, so drainage, cable protection and ground cover are daily concerns rather than one-time decisions.

Programme discipline holds the days together

A multi-day or full-day programme has fixed points that cannot move and flexible segments that can. At the Janmashtami productions, the midnight arati is an anchor of the entire occasion: everything upstream must land it on time. Identify your equivalent fixed points, protect them absolutely, and let the flexible segments absorb the day's inevitable drift.

Artist scheduling across editions taught us something else: continuity with variation is what makes a recurring property grow. Across the ISKCON editions we presented voices including Sooryagayathri, whose Vishnu Sahasranamam renditions have a massive online following, Hindustani vocalist Siddhartha Belmannu of the Kirana and Gwalior gharanas, and Maanya Arora, with over two thousand performances behind her. Returning audiences got the occasion they trusted and a programme that was fresh. That balance is the heart of festival curation.
